If a digital marketing agency in Nairobi has 40 client campaigns in the pipeline but only completes five per week, the WIP is 40 and the throughput is five. The bottleneck is likely at the final review or approval stage. When WIP piles up, the team spends more time switching between tasks than completing them, a phenomenon known as context switching. This reduces the quality of work and increases the error rate.
Measuring throughput, or the number of units completed per unit of time, reveals the true capacity of the business. If throughput remains flat while WIP increases, the business is not growing. It is simply becoming more congested. For SME owners, the goal is to limit WIP to a level that the bottleneck can handle, which paradoxically increases the overall speed of delivery.
The Cost of Rework and Error Rates
Bottlenecks are not always about speed. Sometimes they are about quality. The error rate, or the percentage of outputs that require rework, is a critical metric for resilience and compliance. Rework is a hidden bottleneck because it consumes capacity that should be used for new revenue-generating work.
For example, if a pharmacy wholesaler finds that 10 percent of its orders are packed incorrectly and must be returned, those returns create a second, unplanned workflow. To scale effectively, the founder must identify the single slowest point in the process and optimize it first. Once that bottleneck is widened, the constraint will shift to another part of the business. This is a continuous process of identification and resolution.
