Poor production planning manifests as a specific commercial failure: paying for idle labor and expensive raw materials while failing to deliver finished goods to customers on time.
For a small factory, this creates a cash flow squeeze. Capital is trapped in unused inventory or lost to emergency procurement costs when a critical component is forgotten.
Efficient planning is not about complex software. It is about aligning what the market wants with what the factory can actually produce.
Aligning demand with actual capacity
Many SME owners plan based on their maximum theoretical capacity. They assume machines run 24 hours a day without failure.
In a realistic African operating environment, this is a mistake. Power outages, machine breakdowns, and staff absenteeism reduce actual capacity.
A furniture manufacturer that assumes 100 percent uptime will over-promise delivery dates. When a generator fails or a key technician is absent, the business suffers reputational damage and potential contract penalties.
Calculate your effective capacity. This is the maximum output possible given your actual constraints, including maintenance windows and utility instability.
Managing the Bill of Materials and inventory
The Bill of Materials (BOM) is a complete list of every raw material, part, and quantity needed to create one unit of a product.
Without a precise BOM, SMEs often face “stock-outs” of minor components that halt the entire assembly line. A bottling plant may have thousands of bottles and liters of syrup but cannot ship because they ran out of caps.
Inventory management directly impacts cash flow. Holding too much raw material ties up working capital that could be used for marketing or equipment upgrades.
Holding too little increases the risk of production stops. Establish a “reorder point” for every item in your BOM. This is the minimum quantity a material reaches before a new order must be placed to account for supplier lead times.
Scheduling and sequencing
Scheduling is the process of deciding which jobs are processed first and in what order. The goal is to minimize “changeover time”—the time wasted resetting machines between different products.
If a bakery switches from white bread to whole-wheat bread and then back to white bread, they waste time and materials cleaning the mixers twice.
Group similar orders together to maintain flow. This increases the number of units produced per hour and reduces labor waste.
Create a simple Master Production Schedule (MPS). This document should clearly state what is being produced, the quantity, and the deadline for each shift.
Avoiding common operational traps
The most frequent error is the “urgent order” trap. Accepting a rush order without analyzing the schedule disrupts existing commitments and often requires paying overtime premiums.
Another mistake is ignoring the bottleneck. Every factory has one machine or process that is slower than the rest. Adding more workers to other stations will not increase total output if the bottleneck remains unchanged.
Focus improvements on the bottleneck first. If the drying oven is the slowest part of a textile process, adding more weavers only creates a pile of unfinished goods waiting for the oven.
Review your production logs weekly. Compare what you planned to produce against what actually left the factory. This variance identifies where your planning assumptions are failing.
